The situation
A national specialty retailer needed a point-of-sale implementation that could work with its existing legacy systems. The work spanned Xstore and Jumpmind POS systems, with custom integrations and wider implementation risks that had to be understood and managed as the work moved forward.
What made it hard
Legacy integrations can turn a straightforward implementation into a network of dependencies. A change in one system can affect several others, and risks that stay hidden for too long can quickly become schedule or budget problems.
What I did
Led a 15-person delivery team. I coordinated the team building the Xstore and Jumpmind custom integrations and implementing the point-of-sale solution for the retailer.
Carried the Xstore implementation through development. I led the implementation from discovery through successful completion of development, keeping the work aligned as requirements changed.
Supported commercial change requests. Client change requests generated approximately $450K in additional revenue.
Helped the client work through integration challenges. I kept delivery conversations focused on the dependencies and risks that could affect the implementation, helping the client and team address issues before they disrupted the wider plan.
Kept the work moving toward a practical outcome. I managed the delivery of the customizations while balancing the technical work, client needs, schedule, and budget.
The outcome
The team delivered all customizations on time and within budget, while client change requests generated approximately $450K in additional revenue. For me, the project is a useful example of project management as hands-on coordination: keeping a sizable team aligned, making integration risk visible, and helping a client move through a complicated implementation with fewer surprises.
